Becoming a Leader

Congratulations on Stepping Up and a very warm welcome to the XL Nation Leadership Team!

Becoming a Leader isn't just about reading this online guide. It's about a way of being and a whole different level of conduct. A way to show other citizen's how it's done and how it's not done.

Developing yourself is a lifelong opportunity. What we mean by that is that you always have an opportunity to be better at what you are doing and how you are doing it. Being a Leader provides you with the space to do just that and the support structures to allow yourself to grow in the way you want to.

Perhaps by taking a Leadership role you have stepped right out of your comfort zone. Well done to you if that's the case! Perhaps you are already a Leader and see this as an opportunity for you to set a new standard for yourself and your team and you're looking to support other Leaders while you do it. When you choose to step up as a Leader you are not just stepping up to lead your circle's flow or state, you are stepping up to a much bigger cause: You are stepping up as a Guardian of World Wide Wealth and the XL2020 vision.

Whether you have stepped up to be a Circle Leader, a Treasurer, a Scout, a City Leader, a Speaker or a Coach, you have stepped up to join a team of Extraordinary Leaders. A team of Leaders committed to change and prepared to take an active role in supporting others to be able to do the same.

Your Role as a Leader

Your role is to be the Guardian of the 2020 Vision for XL Nation. Familiarise yourself with XL Nation's 2020 Vision and the Enterprise Promise and Success Formula:

Enterprise Promise:

The Global Nation for World Wide Wealth
Attracting and Empowering the Worlds Change Makers

Our Success Formula:

1. A Global Citizenship United by Purpose
2. Organic Growth Through Circles of Trust
3. Global Change Through Shared Resources
4. Extraordinary Environment To Follow Your Flow
5. Partnerships with Organisations Leading Change

As a Leader you have 3 main priorities, all of which are covered in this guide:

1. To hold your Country, City or Circle true to their part in achieving the XL Nation Vision of World Wide Wealth
2. To continuously grow your Circle's presence with extraordinary, globally shared resources and new Citizens committed to change each month.
3. To ensure your Country, City or Circle are sustainable and scaleable

XL Nation Leader Code of Conduct

The Code of Honour for a Leader is a code that is in addition to the Code of Conduct for an XL Nation Citizen. As a Leader you are expected to adhere to an even greater code and as such here is a separate Code of Honour for Leaders.

The XL Nation community depends on the commitment, drive and inspiration of all Citizens of the community, but, in particular, the XL Circle Group Leaders. Leaders within the XL community are expected to meet higher standards of conduct and to lead by example.

XL Leadership roles are not an award, right, or title; they are a privilege.

Circle Group Leader Code of Conduct

The XL Nation Citizen Code of Conduct describes the standard for all conduct in the XL Nation community. The Circle Group Leader Code of Conduct provides a set of additional guidelines which hold Leaders of the XL Nation community to higher standards of conduct.

Ground rules

This Code of Conduct covers your role as a Circle Group Leader within XL Nation; you will still be bound by the XL Nation Citizen Code of Honour and Conduct, in the XL Nation community, in any forum, mailing list, wiki, web site, IRC channel, install-fest, public meeting, Circle Group meeting or private correspondence. The Circle Group Leader Forum will arbitrate in any dispute over the conduct of a Circle Group Leader.

Leadership By Example

We expect Leadership by example: Leadership is not an award, right, or title; it is a privilege. A Leader will only retain his or her position as long as he or she acts as a Leader. This means that they act with civility, respect, and trust in the ways described in the Code of Conduct. It also means that their contributions are sustained, significant, and reliable for the period that they lead. Leaders in XL Nation are not autocrats. Leaders in XL Nation can not and will not stay Leaders only because they got there first. Their role stems from shared recognition and respect from their Circle Group and is subject to the XL Nation election process.

Respecting XL Nation Processes and Principles

The XL Nation Citizen Code of Conduct does not only apply to Leaders. It applies to Leaders more. Leaders should show more patience, more respect, and more civility than other Citizens of the XL Nation community. As Leaders, they represent their Circle Group, fellow Circle Group Leaders and, ultimately, the whole of XL Nation and the XL Vision. Leaders do their best to reflect the values that XL Nation stands for and the behaviours that XL Nation holds as paramount. Additionally, they take care to act in accordance with XL Nation governance principles and structures and work within the XL Nation system to change them.

Delegation

A Leader is judged by the actions of their Circle Group. A Leader in XL Nation knows when to ask for help and when to step back. Good Leaders know when not to make a decision but to delegate it to their Circle Group. The best Leaders balance hard work in the Circle Group. Of course, Leadership does not mean that Leaders delegate unpleasant work to others. Instead, Leaders should actively contribute to the more challenging tasks and ensure a balance of distribution of hard and/or unpleasant work within their Circle Group. A Leader's foremost goal is ensuring that their Circle Group Citizens and Circle Group succeed.

Credit

A good Leader does not seek the limelight but aims to congratulate their Circle Group for the work they do. While Leaders are frequently more visible than the Citizens of their Circle Group, Leaders in XL Nation use their visibility to highlight the great work of their Circle Group Citizens and others.

Conflicts of Interest

A Leader notices when they are conflicted and delegates decisions to others in their Circle Group or to other Circle Group Leaders or the Circle Group Leader Forum. When in doubt, Leaders publicly ask for a second opinion and should also put the potential conflict of interest to the Circle Group Leader Forum for resolution. They realize that perceived conflicts of interest are as important as real conflicts of interest and are cognizant of perceptions; they understand that their actions are as tainted by perceived conflicts as by real ones.

Keeping the Personal Personal

No Circle Group is an extension of its Leader's personality and Leaders' personal feelings and desires will diverge from the interest of their Circle Groups. When acting in their capacity of Leaders, Leaders should not ignore their own beliefs, feelings, and principles but must hold the interests of their Circle Group and the XL Nation community above their own convictions. Leaders make difficult choices but are careful to act in the best interests of their Circle Group and XL Nation. They work with established processes in the community.

Stepping Down

The XL Nation Code of Conduct discusses the importance of gracefully stepping down from a position. This is particularly important for Leaders who are responsible for decisions or specific processes, for example, if your participation is needed to reach quorum in a Circle Group. If someone in a Leadership Role does not have time to fulfil their role temporarily, they should warn their Circle Group in advance. If an absence becomes extended, they should step down from their Leadership position until they have more time to follow through. Similarly, Leaders should step down gracefully, as described in the Code of Conduct. When someone takes on a Leadership position in XL Nation, they are making a commitment to step down gracefully and to ensure that others on the Circle Group can easily continue where they leave off.

Circle Group Leaders

Circle Group Leaders are Citizens of the XL Nation community who are ready to step up and give back more towards the World Wide Wealth vision. As Leaders, there will be greater demands on you to be seen to be leading by example. You will need to have more tolerance; be more approachable, more respectful, more mindful and show more civility, both in your Circle Group and the XL Nation community as a whole. Circle Group Leaders do not only represent their Circle Groups, they represent XL Nation and the XL Vision.

When are the Codes signed?

The two codes form one document which is included in the Circle Group Leader Guide and must be signed by the newly appointed Circle Group Leader at the start of their annual term as Circle Group Leader.

How are the Codes maintained?

Should a Circle Group Leader breach either the Circle Group Leader or the XL Nation Citizen Codes of Honour or Conduct, the Citizens of the Circle Group shall have the right to approach the Circle Group Leader Forum who will then arbitrate in any dispute over the conduct of that Circle Group Leader. The decision of the Circle Group Leader Forum is final.

Your First 5 Steps as a Leader

So you have just stepped up into a Leadership role. There are a few first steps that you will need to take. Read this section and complete the first steps within 7 days of stepping up into your new role.

1. Familiarise yourself with the XL Nation Forum and its purpose. The XL Nation Forum is made up of Circle Leaders and Circle Guardians only. The Forum meets bi monthly on the 1st of the month, to discuss issues affecting XL Nation and its effectiveness and to make quick decisions and changes that do not need the XL Nation Senate to vote upon. Whilst the Forum is only open to Circle Leader's and Circle Guardian's, if the Circle Leader is likely to be absent, they can appoint another Leader from the Circle as a stand in for that month, to vote and receive the communications. All Forum calls are recorded and can be accessed by the Leadership Team after the event. To find out more about the XL Nation Forum, click here.

If you want to propose a process improvement for discussion at the Forum, complete this form here

It is also the place where Circle Leaders and Circle Guardians receive regular communication and development/leadership insights from the XL Nation team. If you are a Circle Leader or Circle Guardian, you must join the Forum. Click here now to join the Forum and see when the next meeting is. This Circle meets monthly. Its primary aim is to be a place where all Circle Leaders can experience being in an effective Circle and can have demonstrated to them their particular Leadership role. Check for the next meeting and register to be there. Click here.

3. Read at least 3 of the backdated copies of XL Heartbeat. This is the fortnightly update from XL Nation sent out to all Circle Leaders and Circle Guardians and is archived in the XL Nation Forum.
